Microsoft 365 Copilot, deployed properly and used daily.
Microsoft sold you the licences, and nobody was contracted to make them work. We run Copilot readiness audits, pilots and organisation-wide rollout in your own tenant, with governance, adoption and Copilot Studio agents included.

You probably need this if —
- You hold Copilot licences and adoption has stalled
- You are 50–2,000 seats and already on Microsoft 365
- Security has blocked or paused a rollout over data exposure
- You want agents wired into real processes, not a demo
- You have an executive sponsor willing to use the tools visibly
- You would rather own the deployment afterwards than rent it
Copilot inherits your permission hygiene, good or bad.
Every answer Copilot gives is drawn from what the requesting user could already open. Hover any layer to see what it depends on, then score your own tenant in the readiness scorecard below.
Copilot readiness scorecard
Tick every statement that is true of your tenant today. The score points to where a rollout would stall first, and what the audit would look at on day one.
Twelve statements across data exposure, governance, adoption, agents and measurement. Each one that is true is a gap we see stall rollouts at pilot.

Eight Copilot workstreams, one accountable engagement.
Not all eight apply to every organisation. The readiness audit determines which ones you need, and the proposal prices only those. The six below carry most rollouts; care is covered in the retainer.

Copilot Readiness Audit
Tenant configuration, data hygiene, permission posture, licence allocation and integration surface, audited in two weeks at a fixed price. Delivered as a written findings report with a risk register and a prioritised roadmap you keep either way.
- Two weeks · fixed scope · fixed price
- Findings report, risk register and effort-estimated roadmap
- Fixed-price proposal itemised by workstream
- 02
Data-Exposure Review
Exactly what Copilot can surface, to whom, today. Oversharing links, stale access and guest permissions mapped per role before a single user is onboarded, tested with real accounts at different permission levels rather than inferred from configuration.
- Data-exposure map per role
- Critical findings remediated before pilot
- Remediation runbook your IT team can execute unaided
- 03
Governance Model
Microsoft Purview baseline, sensitivity labels, DLP alignment and retention, written so your security team can sign it rather than stall it. Deployed and documented, not left as a policy deck.
- Purview baseline documented and deployed
- Sensitivity labels and DLP aligned to Copilot
- Retention and audit configuration for handover

Pilot Delivery & Rollout
A nominated cohort of 10–30 users live in your own tenant by day 30, iterated weekly against real usage. Then organisation-wide deployment with change management, role-based training, executive enablement and adoption telemetry from day one.
- Working pilot by day 30 · production by week 12
- Change management and executive enablement
- Adoption telemetry against a week-zero baseline
- 05
Prompt Enablement & Training
Role-based prompt libraries for sales, finance, HR, legal and operations, mapped to the tasks those teams repeat every week. Training materials and recorded enablement sessions stay with you, because training is the difference between assigned licences and used ones.
- Prompt library per department in scope
- Role-based training and recorded sessions
- Copilot Academy LMS with M365 single sign-on available
- 06
Copilot Studio Agents
Agents grounded in your data and wired to Microsoft Graph and your line-of-business systems, built for one job each with defined actions. Built with evaluation harnesses, documented and version-controlled, with new agents shipped each quarter on a care retainer.
- Copilot Studio · Microsoft Graph · LOB connectors
- Evaluation harness before release
- Documented and version-controlled
Where Copilot rollouts stall, by vertical, and how they reach production.
Three patterns we see most often in 50–2,000 seat organisations. Illustrative sequences, not case studies; each is baselined before deployment and reported monthly.

Licences purchased, pilot paused. Security cannot sign off because nobody can say what Copilot would surface from a decade of SharePoint sharing links, and every access decision has to be evidenced.

Data-exposure review first; Purview labels and DLP aligned to Copilot; critical oversharing remediated; then a nominated pilot cohort and a monthly adoption report by department against a week-zero baseline.

Fixed-price scoping on every engagement, quoted after the audit and never before, because a number given before anyone has looked at the tenant is guesswork someone eventually has to walk back. Deployments are priced against the roadmap the audit produces, driven by seat count, agent complexity and how much governance remediation it uncovers. Copilot licences bill from Microsoft to your own tenant and are never resold through us. Microsoft MCI and ECIF funding may part-fund eligible projects, and as a co-sell partner we can apply on your behalf.
What clients say about their Copilot rollout.
Feedback from organisations we brought to a safe, adopted Copilot launch, and the operating change that made security sign-off possible.
“Our pilot was paused by security over oversharing. Congnivex remediated it in six weeks and we restarted clean.”

Microsoft 365 Copilot deployment, answered.
The questions we hear on almost every first call, including the ones about cost and data safety, answered as directly as they can be before we have seen your tenant.
A working pilot is typically live within 30 days. Full organisation-wide rollout, including governance, training and adoption support, usually completes in 8 to 12 weeks: two weeks of readiness audit, a nominated cohort live in weeks three to six, and rollout with change management and adoption tracking in weeks seven to twelve. We deliver inside your own tenant from day one, so users see value during the engagement rather than after it ends. A full rollout in under four weeks is not something we will quote for.
A Copilot Readiness Audit is a fixed-scope, fixed-price two-week engagement, quoted against your tenant rather than from a rate card. Full deployments are priced against the roadmap the audit produces, driven by seat count, agent complexity and how much governance remediation the audit uncovers. Care retainers are monthly and tiered by tenant size and agent count. Every engagement is fixed-price scoped, so your exposure is known before work starts, and we never quote a fixed price before anyone has looked at the tenant.
Usually at least partially, yes. Copilot inherits your existing permissions exactly as they stand, so oversharing and stale access become visible the moment it goes live. The readiness audit includes a data-exposure review that maps what Copilot can surface, per role, and we remediate the critical findings before pilot: sharing links, stale access and guest permissions first. Full SharePoint modernisation, including site ownership and information architecture, can then run in parallel with the rollout rather than blocking it.
Copilot operates inside your Microsoft 365 tenant, respects your existing permissions, and your tenant data is not used to train Microsoft’s foundation models. Retrieval is limited to what the requesting user could already open, and every answer carries citations linked to the source. The practical risk is almost never Microsoft’s architecture. It is your own permission hygiene, which is exactly what the data-exposure review and governance workstream address before rollout, and what your security team signs before a pilot starts.
Microsoft 365 Copilot is a general assistant across your Microsoft apps: drafting, summarising and searching in Word, Outlook, Teams and Excel. A Copilot Studio agent is purpose-built for one job, grounded in specific data sources, with defined actions it can take against Microsoft Graph and your line-of-business systems. Most organisations need both: Copilot for broad productivity, agents for the workflows that actually differentiate them. We build agents with evaluation harnesses, documented and version-controlled, and ship new ones each quarter on a care retainer.
Low adoption is a change-management problem, not a licensing one. The usual causes are unclear use cases, no role-specific training and no visible executive use. We baseline adoption before deployment and report against it monthly by department, so if usage is flat in month two it appears in your report rather than being quietly omitted. Remediation is covered by the care retainer, and we work alongside your IT team throughout so the deployment can be extended and maintained after we leave.
